How to Actually Compare Enterprise Software (Without Wasting 6 Months)
I've sat through dozens of software evaluation processes. Most of them took three to six months and ended with a decision that could have been made in three weeks. The problem isn't that the decision is hard—it's that teams don't have a structured process, so they thrash.
Here's the approach that actually works.
Start With Deal-Breakers, Not Features
Most comparison processes start with a feature matrix. Teams list 50+ requirements and try to score each vendor against all of them. This is backwards.
Instead, start with deal-breakers. These are requirements where "no" means the vendor is disqualified regardless of everything else. Security certifications might be a deal-breaker. Integration with your ERP might be a deal-breaker. A specific regulatory compliance requirement might be a deal-breaker.
By identifying deal-breakers first, you can eliminate vendors before investing time in detailed evaluation. I've seen teams spend eight weeks evaluating a vendor only to discover during procurement that they couldn't meet a basic security requirement. That's eight weeks wasted because they didn't ask the hard questions first.
List your deal-breakers. Usually 5-10 requirements that are genuinely non-negotiable. Send these to vendors before any demos. Anyone who can't meet them is out.
The Three-Category Framework
After deal-breakers, categorize remaining requirements into three buckets:

Most teams treat all requirements as equally important. They're not. A CRM that has beautiful dashboards but terrible contact management is worthless. A project management tool with great reporting but clunky task creation will frustrate your team daily.
By weighting categories, you ensure that critical functionality drives the decision rather than getting drowned out by nice-to-haves.
Categorize requirements and assign weights. Force yourself to put no more than 30% of requirements in "Critical." If everything is critical, nothing is.
Demo Like You Mean It
Vendor demos are usually theater. The sales engineer shows their best workflows in ideal conditions. This tells you almost nothing about how the software performs in your actual use cases.
Instead, prepare three to five specific scenarios based on your real work. Write them out in detail. Ask the vendor to demonstrate those exact scenarios in the demo.
Better yet, get access to a sandbox environment and have your actual users try to complete those scenarios themselves. Watch where they struggle. That's the information that matters—not whether a trained expert can make the software look good.
Prepare detailed scenarios before demos. Include edge cases and your most complex workflows. Watch the vendor's face when you present them—hesitation tells you more than answers.
References Are Useless (Unless...)
Vendor-provided references are customers who have agreed to say nice things. Of course they're positive—if they weren't, they wouldn't be on the reference list.
Instead, find your own references. LinkedIn makes this easy. Search for people who have the vendor's product on their profile and reach out directly. Ask specific questions about implementation challenges, support quality, and what they wish they'd known before buying.
You can also check review sites like G2, but read the negative reviews more carefully than the positive ones. Look for patterns in complaints. One person complaining about support might be an outlier. Ten people mentioning the same support issue is a signal.
The Procurement Trap
Many evaluation processes stall in procurement. Legal review takes months. Security questionnaires go back and forth. Pricing negotiations drag on.
Start procurement in parallel with evaluation, not after. Get your legal and security teams involved early. Send security questionnaires before you've made a decision—you can always withdraw from vendors who don't make the cut.
For pricing, establish your budget ceiling before negotiations. Communicate it clearly. Vendors will respect a defined budget more than endless back-and-forth. If their price is genuinely above what you can spend, better to know immediately.
The Decision Meeting
After evaluation, you should be able to make a final decision in a single meeting. If you can't, your process wasn't rigorous enough.
Present the weighted scores. Discuss any major concerns that emerged during evaluation. Make the call. The goal isn't unanimity—it's a decision the team can commit to and execute.
I've seen teams spend more time debating the final decision than the entire evaluation took. This is a sign of process failure. If your evaluation was thorough, the data should make the choice clear. If it doesn't, you need more data—not more meetings.
Three weeks. That's how long a disciplined evaluation should take for most software purchases. If yours is taking longer, something is wrong with your process.
